    How AI Agents Work in CRE

The term "AI agent" has entered commercial real estate vocabulary, but the concept remains poorly understood. Most discussions conflate agents with chatbots, automation scripts, or simple AI assistants. These are not the same thing. Understanding what agents actually are (and are not) matters because the distinction determines what is possible.

What Makes an Agent Different

An AI agent is a system that can perceive its environment, make decisions, and take actions to achieve goals without requiring step-by-step human instruction. This differs fundamentally from traditional software and from simpler AI tools.

The critical distinction is autonomy combined with goal-orientation. An agent does not wait to be told what to do next. It understands what it is trying to achieve and determines its own path to get there.

The Components of an Agent

Every functional AI agent in CRE contains the same core components, regardless of what specific task it performs.

Perception

The agent must be able to observe its environment. In CRE, this means ingesting information from multiple sources: documents uploaded to data rooms, emails received, data feeds from market providers, or changes in portfolio management systems. Perception is not passive. The agent must recognize what has changed and what that change means.

For example, when a new document appears in a data room, the agent perceives not just "a file was added" but "a rent roll for 123 Main Street dated January 2025 was added to the ABC Acquisition data room."

Understanding

Raw perception is insufficient. The agent must understand what it perceives in context. This requires connecting new information to existing knowledge: the property entity, the deal timeline, documents already processed, and the firm's specific terminology and conventions.

Understanding transforms "a rent roll was added" into "this rent roll shows occupancy 3% lower than the offering memorandum stated, which conflicts with seller representations and may affect underwriting."

Reasoning

Given its understanding, the agent must decide what to do. This is where agents differ most from simpler systems. An automation script follows predetermined rules. An agent reasons about its situation and selects actions based on its goals.

The reasoning might be: "This occupancy variance is material. The deal team needs to know before their call with the seller tomorrow. I should flag this as high priority, generate a comparison showing exactly where the discrepancy exists, and alert the deal lead."

Action

Finally, the agent acts. Actions might include updating a database, generating a document, sending an alert, triggering another workflow, or requesting human input. The range of available actions defines the agent's capability.

Critically, actions have consequences that the agent can perceive, creating a feedback loop. If the agent sends an alert and receives no response, it might escalate. If a human corrects an extraction, the agent can learn from the correction.

How Agents Execute CRE Workflows

Abstract components become concrete in actual CRE workflows. Consider how an agent handles a common scenario: processing due diligence documents.

The Traditional Process

In a traditional firm, due diligence document processing works like this:

  1. Associate downloads documents from data room

  2. Associate opens each document and reads it

  3. Associate extracts relevant information into a spreadsheet or memo

  4. Associate compares information across documents, looking for inconsistencies

  5. Associate flags issues for senior review

  6. Senior professional reviews flags and decides on follow-up

This process is labor-intensive, error-prone (humans miss things when tired), and inconsistent (different associates extract different information).

A crucial mechanism in agent operation is confidence scoring. Agents are not always certain about their outputs. Unlike traditional software that produces definitive results, agents produce results with associated confidence levels.

Confidence scoring enables graduated autonomy. The agent does more when it is confident and asks for help when it is not. This makes the system both efficient (not everything needs human review) and safe (uncertain outputs get checked).

Why Context Matters

Agents operating in CRE require context that general-purpose AI tools lack. This context comes in several forms.

Domain context includes understanding what a rent roll is, how leases are structured, what an estoppel certificate means, and how CRE transactions proceed. Without this, the agent cannot interpret documents correctly.

Firm context includes the specific terminology, templates, workflows, and preferences of a particular firm. One firm's "gross rent" might be another firm's "base rent plus reimbursements." Agents must adapt to firm-specific conventions.

Deal context includes everything known about a specific transaction: the property, the documents already processed, the variances already identified, the timeline, and the people involved. Without deal context, each document is processed in isolation.

Historical context includes patterns from prior deals: what variances typically matter, which document types contain critical information, how accurate certain data sources have proven to be. This enables the agent to prioritize and calibrate.

The more context an agent has, the more useful its outputs become. A contextless agent might flag every minor variance. A context-rich agent flags only what actually matters based on materiality thresholds, deal stage, and historical patterns.
